Is Your AI Ambition Ambitious Enough?
Most organizations reach Level 2 AI and mistake progress for advantage. The Critical Leap — from efficiency to new value creation — determines who leads and who follows.
Four Levels of AI Ambition
- L1 — AI Support: AI assists employees with specific tasks. Outcome: 5–15% productivity gains.
- L2 — AI Add-on: AI enhances existing products and services. Outcome: incremental advantage, commoditized within 12–18 months.
- L3 — AI-Driven: AI enables fundamentally new capabilities and business models. Outcome: differentiation competitors cannot copy quickly.
- L4 — All-in AI: AI is core to the business model. Outcome: market leadership and potential disruption.
Why L2 Is Not the Destination
At Level 2 every competitor eventually buys the same capability, so the advantage disappears. The leap to Level 3 is not more of the same: it requires different organizational capabilities, governance structures and business-model thinking. Organizations attempting L3–L4 ambition with L1–L2 readiness almost always fail.
Frequently asked questions
Why is Level 2 AI not enough?
Because Level 2 enhances existing products with capabilities competitors can buy too. Such advantages are typically commoditized within 12 to 18 months, so they improve operations without creating durable differentiation.
What does the leap from L2 to L3 require?
Different organizational capabilities, governance structures and business-model thinking — not simply more AI projects. Readiness must move with ambition, otherwise the initiative fails.
